From Prompt to Production

Custom agentic AI development for the production layer most prototypes never reach.

For CTOs and Heads of AI shipping production agents under HIPAA, SOC 2, or multi-tenant load. We engineer the 5 layers between an afternoon-built prototype and a system that holds in production for years: eval harness, observability, error handling, audit trails, and compliance integration.

The reality

A working agent demo is not a working production agent.

A demo agent is a single happy path. A production agent is the same happy path plus everything that breaks around it. Cursor, Claude Code, and similar tools let a strong engineer build a convincing demo in an afternoon, turning it into a system running under real users in a regulated, multi-tenant environment takes 3 to 6 months for teams who have done it before, 6 to 12 for teams who have not.

The gap is not a model problem. Frontier models are capable enough on the inference axis. The hard part is the engineering around the model, the layers that decide whether a hallucinated tool call becomes a recoverable log event or a 2 AM incident.

Prototype-to-production risk map Prototype → The 5 layers → Production

Demo path

Works only when the input is exactly what you expected.

Tool risk

One bad call can mutate state with no way back.

Trace gap

No clear record of what the agent actually did.

Launch gate

Security and audit need evidence before they sign off.

Our approach

What "production-grade agentic AI" actually means when we build it.

Not 5 separate services and not 5 phases, one integrated system designed together and shipped as a single delivery. Roughly 8 to 12 engineer-weeks for a team that has shipped this pattern before.

01
CI gate

Eval harness.

An automated test suite that runs realistic agent inputs against ground-truth outputs on every commit, schema validation, recall and precision on the structured output, and adversarial cases the prototype never saw.

Observability.

Structured logs on every model call, tool invocation, retry, and fallback. Per-tenant attribution, model identity, token cost per step, and the decision the agent made versus the input it saw, piped into your existing stack (Datadog, Honeycomb, ELK).

Recovery path

Error handling & retries.

Exponential backoff on transient failures, idempotency keys on tool calls that mutate state, a circuit breaker on the LLM call so a model outage does not melt the downstream stack, and a fallback to a smaller or cheaper model when the primary times out.

Write-only evidence

Audit trails.

An immutable, tamper-evident record of every agent decision and the data it touched, required by HIPAA, SOC 2, PCI-DSS, and internal model-risk reviews. Built as a separate write-only log path with hash-chained entries and per-vertical retention policy.

Compliance integration.

Compliance baked into the architecture, not bolted on after the fact. PHI handling and BAAs for HealthTech, tokenization plus fair-lending tests for FinTech, tenant isolation for SaaS, and documentation that maps to the NIST AI RMF.

Our process

What an engagement looks like, week by week.

Most engagements start with a working prototype and a launch date pressing. We do not rebuild it, we add the production layers around what you have already shipped, in the order that maps to your launch-gate risk surface.

01
Week 1

Walk the prototype end to end.

We sit with your engineering lead, identify the 3 highest-risk surfaces, and define the eval harness, 5 to 10 cases per capability. We write the launch-gate criteria together, so "production-ready" is agreed before we touch code.

02
Weeks 2 to N

Small senior team, embedded.

Typically 3 to 6 engineers. The eval harness lands first and runs on every commit; Layers 2–5 ship in launch-gate order. Weekly demos to your lead, you watch the system pass real eval cases, not read a status report. We work in your repo, your CI, your model provider.

03
Cutover

Pilot, then hand-off.

Pilot one tenant or cohort, roll wider when the eval suite is green, the audit log is clean, and the on-call rotation has run a synthetic incident through the runbook. The eval harness, dashboards, and audit pipeline are yours to operate.

Typical timing.

8 to 12 weeks from kickoff to first production deploy for a single agent capability against a clean prototype. 16 to 24 weeks if the prototype needs significant rework or the regulatory surface is large. We tell you which bucket you are in by the end of Week 1, in writing, before we ask you to commit.

Engagement proof

Engagements that shipped this pattern.

Paramount Acceptance

A health-club and fitness membership-billing company whose billing system needed an audit-trail architecture rigorous enough to reconstruct any billing decision, the inputs seen, the decision produced, the data touched. We designed a separate write-only log path with tamper-evident, hash-chained entries, per-decision retention, and a request-ID trace query. The exact pattern Layer 4 requires once an agent is added on top, and adjacent to HIPAA's audit-control rule, so it transplants directly to HealthTech.

Architectural deep-dive

Eptura

A multi-tenant workplace operations platform serving multiple enterprise customers. We built the API layer with tenant scoping enforced at the boundary, an audit log with per-tenant indexing, per-tenant rate limits, and automated cross-tenant-leakage tests on every commit. The foundation a multi-tenant SaaS needs before adding an agent layer, without it, Layer 4 leaks across tenants on day one.

Architectural deep-dive
Same foundation, different context

The 5 layers are the same. The implementation shifts by vertical.

The architecture is constant; the vertical-specific concerns sit on top of it. If your vertical is regulated, you start Layer 5 thinking on day one. If you are multi-tenant, the eval harness includes cross-tenant-leakage cases from day one.

HealthTech (HIPAA, HITRUST)

BAAs in place with every model provider before a production call goes out. PHI redaction or tokenization on tool inputs and outputs, RBAC so the intake agent cannot call the prescribing tool, de-identified eval datasets, and human-in-the-loop gates before an agent writes to the EHR. Documentation designed around HIPAA's six-year retention requirement.

HIPAA architecture for AI agents

FinTech & InsurTech (SOC 2, PCI-DSS)

Explainability captured per decision so a regulator or model-risk team can reconstruct the chain of reasoning. Tokenization on payment data before it reaches the model, fair-lending tests in the eval harness when the agent touches credit decisions, and documentation mapped to the NIST AI RMF. Audit-log retention designed against your auditor's policies.

Audit-trail & explainability lens

FSM SaaS & multi-tenant platforms

Tenant isolation enforced at the API layer, no agent reads or writes across tenants. Per-tenant rate limits so a noisy tenant cannot starve the rest, per-tenant audit logs with tenant-scoped read access, adversarial cross-tenant-leakage cases in the eval harness, and per-tenant model-usage attribution so cost is observable.

The FieldOps hub

AI-native startups at the prototype wall

Eval harness first, without one, every prompt change is a regression risk and your launch review blocks. Error handling next so the agent does not surface provider transient failures to end users. Observability third once you have paying users. Audit trails when you take regulated customers, not before. Compliance integration when your buyers are enterprise.

The 5 layers, sequenced for product-stage
Answers to common questions

Common questions.

Three markers. (1) An eval harness that catches regressions on every commit, so you can prove the agent did not get worse last week. (2) An audit trail that lets you reconstruct any decision it made, so you can answer a regulator or settle a customer dispute. (3) Error handling that keeps a model-provider transient failure from cascading into a customer-facing incident. Observability and compliance integration compound those three. A demo can skip all five; a production agent cannot skip any.

8 to 12 engineer-weeks for a single agent capability shipped against a clean prototype on a vertical we have already shipped for. 16 to 24 weeks if the prototype needs significant rework, the regulatory surface is heavy, or it is the team's first production agent and Layers 4 and 5 are built from scratch. We tell you which bucket you are in by the end of Week 1, in writing, before we ask you to commit.

Yes, that is the most common shape. Bounded staff-augmentation: a small senior team that embeds in your repo, your CI, your model provider, and your incident-response rotation. We do not ask you to migrate to a Motomtech stack. We transfer the production-readiness pattern into your team during the engagement, so on hand-off your engineers operate the eval harness and observability dashboards, not us.

We have shipped under SOC 2 for financial-services clients. For HealthTech, we architect to HIPAA from day one: we execute a BAA with you and ensure BAAs are in place with every model provider in the agent's call path before the first production call. For SOC 2, we map the audit-trail and access-control layers to the relevant Common Criteria controls and provide documentation that drops into your auditor's evidence rubric.

Bounded staff-augmentation. Week 1 is scoping plus the eval harness; we agree on layer set, capability set, timeline, and team size before the build starts. No per-seat licensing, no committed headcount creep, no lock-in. Engagements typically run 8 to 24 weeks for a first production agent, and the build starts Week 2.

You do. Code, infrastructure, the eval harness, observability dashboards, and the audit-log pipeline are all yours at the end. We can stay on for a support and extension window, most clients keep us through the next major capability ship, but the IP and the operational pattern are yours from day one. No vendor lock-in built into the engagement.

We build with whatever you are using, we have shipped against Claude (Anthropic), GPT (OpenAI), and Gemini (Google) in production. The 5 layers are model-agnostic by design: they sit around the model call, not inside it. If you have a multi-provider strategy (a frontier-tier primary with a smaller-tier fallback), we wire the fallback into Layer 3 as a first-class pattern, not a workaround.

Two differences. First, we are a small senior team, not a marketplace and not a 1,000-engineer offshore shop. The engineers on your project have shipped production software for a decade and shipped production agents specifically; you meet them in Week 1. Second, we are an agentic-AI specialist. The audit-trail and multi-tenant patterns we shipped for Paramount Acceptance and Eptura are the exact engineering foundation the 5 layers require, and our cornerstone post walks through those layers with code.
